Hot Water Runs Out Fast — Causes and Fixes

Hot water that runs out in 5-15 minutes when it used to last 30+. Common causes: broken dip tube, heavy sediment, failed lower element, undersized unit.

If hot water suddenly runs out faster than it used to — a shower goes cold in 5-10 minutes when it used to last 20 — the cause is almost always one of four things: broken dip tube, heavy sediment, failed lower element/thermostat, or undersized unit. Diagnosis is straightforward.

Cause 1: Broken dip tube

The dip tube is a plastic pipe inside the tank that delivers incoming cold water to the bottom. If it breaks (cracks or falls off the cold-inlet fitting), cold water enters at the top of the tank and mixes immediately with hot water. The thermostat reads the diluted upper temperature, lower element doesn't fire, and you draw the top 25% of the tank as lukewarm water — then cold.

Symptoms:

  • Hot water runs out in 5-10 minutes regardless of element/thermostat function
  • Water never gets as hot as you remember (always slightly lukewarm)
  • Sudden onset (dip tube was OK, then broke)
  • Small plastic fragments in faucet aerators (the dip tube material)

Fix: replace the dip tube. $5-15 part. Procedure:

  1. Shut off water and power
  2. Open hot tap to relieve pressure
  3. Disconnect the cold-inlet supply line
  4. Unscrew the cold-inlet nipple (which has the dip tube attached to its underside)
  5. Replace the dip tube (plastic tube friction-fit into the nipple)
  6. Reinstall with new Teflon tape
  7. Restore water; bleed air; restore power

Some tanks have the dip tube as part of the cold-inlet nipple assembly — replace the whole nipple. Others have a separate tube — replace just the tube.

1990s dip tube recall

Water heaters manufactured 1993-1996 had a defective dip tube formulation (cross-linked polyethylene) that degraded and broke apart. If your tank is from that era and you're seeing this symptom, it's almost certainly the dip tube. Fragments in your faucet aerators are diagnostic.

Cause 2: Heavy sediment

Years of mineral buildup at the bottom of the tank reduces effective capacity. A 50-gallon tank with 3" of cooked sediment effectively becomes a 35-gallon tank. Hot water "runs out fast" because there's less of it.

Symptoms:

  • Gradual onset over years
  • Popping or rumbling when burner fires
  • Drained water comes out brown/cloudy
  • Higher energy bills

Fix: flush the tank. See how to flush a water heater. If sediment is heavy and old, multiple flushes may be needed. If still problems after thorough flushing, the tank may be unrecoverable — sediment that's been baked for years sometimes won't release.

Cause 3: Failed lower element or thermostat (electric)

On electric tanks, the lower element heats the bottom of the tank. If it fails, the upper element heats only the top portion. You get a partial tank of hot water (the top half) before running out.

Symptoms:

  • Hot water for 10-15 min, then cold (vs 30+ min normal)
  • Often paired with breaker tripping (if shorted) or no symptoms beyond reduced duration
  • Specific to electric tanks — gas tanks have one combined burner

Fix: test lower element with a multimeter (see element page). Replace if failed. $25-60 part. Often replace the lower thermostat at the same time ($25-40).

Cause 4: Undersized for household

If hot water always runs out fast, it's not a failure — your unit is undersized for current demand. Larger family, more bathrooms in use, longer showers — all increase peak demand.

Fix options:

  • Replace with a larger unit (50 → 75 gallon, or 75 → 80 electric). See sizing
  • Replace with tankless (endless hot water — no "runs out"). See tank vs tankless
  • Lower shower flow rate (low-flow heads) and stagger usage
  • Raise water heater temperature to 130-135°F + install thermostatic mixing valve at fixtures (delivers 120°F but the tank stores more thermal energy)

Other less common causes

  • Thermostat set too low — verify the dial is at 120°F minimum. Lower setpoints mean less stored thermal energy
  • Cold-water inlet ABOVE the hot-water outlet by accident (recent plumbing work) — incoming cold mixes immediately with hot. Re-plumb correctly
  • Faulty mixing valve at the heater output — set too low, delivering only lukewarm
  • Recirculation loop pumping cooled water back — verify check valve in the recirc line is functioning

Bottom line

Sudden onset = dip tube (most likely) or failed lower element. Gradual onset = sediment. From-day-one = undersized. Dip tube replacement is a 30-min DIY for $10. Sediment flush takes an hour and adds years to the tank. If you're truly undersized, this is a sign to upsize at next replacement (or go tankless).
