Most Navien problems display a numeric error code on the controller — start there. This page covers symptom-based diagnostics for cases without a code or where the code alone doesn't explain the user-visible problem.
No hot water
Sequence: (1) verify unit has power (display lit); (2) verify gas supply (other gas appliances working); (3) check controller for error code — most likely Code 003 (no flame); (4) confirm minimum activation flow (about 0.4 GPM on NPE-A2; some NPN models need 0.5 GPM); (5) on combi boilers, verify DHW selection isn't accidentally set to heating-only mode.
Lukewarm water
Three primary causes:
- Temperature setpoint too low — check controller (default 120°F, max 140°F residential)
- Scaled heat exchanger — see descaling guide. Common cause on units 5+ years old without annual maintenance
- Cold-sandwich effect — see below
Cold-sandwich on NPE-S2 / NPN
Standard (S2) and non-condensing (NPN) Navien tankless models don't have the buffer tank. Cold-sandwich on these is real. Three fixes:
- Upgrade to NPE-A2 — the Premium tier with built-in buffer tank
- Add external recirculation pump — see recirculation hub
- If you only experience cold-sandwich on brief draws (washing hands), this is normal tankless behavior with limited fixes
Cold-sandwich on NPE-A2
The A2 buffer tank dramatically reduces but doesn't completely eliminate cold-sandwich. If you're seeing significant cold-sandwich on an A2:
- Verify the buffer tank is functioning — Code E031 indicates buffer-tank thermistor fault
- Check if HotButton recirculation is engaged or schedule is appropriate
- Pipe length from unit to fixture — a 60-ft pipe run holds enough cold water to mask the buffer tank's effect
Combi boiler: no heat or no DHW (but not both)
On NCB and NFC combi units, the priority logic should run DHW priority — when you open a hot tap, heating pauses temporarily. If heat is fine but DHW is cold or vice versa:
- 3-way diverter valve failure — internal valve that switches between heating loop and DHW. Replacement is dealer-installed
- DHW flow sensor failed — burner not firing on hot-tap demand. See flow sensor page
- Heating-loop circulator pump failed (heating-only symptom)
Combi boiler: short-cycling on heat call
Burner fires for 60 seconds, shuts off, fires again. Common on NCB combis when the heating system is oversized or has inadequate buffer volume. Solutions:
- Verify outdoor reset is enabled and configured
- Check for thermostat anticipation setting
- Consider a buffer tank on the heating side (3-5 gallon)
- Verify primary/secondary loop design
Water heater leaking
Common leak points on Navien:
- Condensate trap — clean trap and verify drain line not blocked
- Pressure relief valve — replace; check expansion tank pressure if recently installed
- Heat exchanger — rare but terminal. Dealer-only repair
- Internal recirculation pump on NPE-A2 — pump seal failure. Replace pump as assembly. See pump page
NaviLink connection issues
If NaviLink app won't connect, see the dedicated NaviLink troubleshooting on that page. 2.4 GHz Wi-Fi only (no 5 GHz); router DHCP issues are most common.
Bottom line
Numeric error codes solve 80% of cases. Combi boilers (NCB, NFC) add hydronic complexity that pure tankless doesn't have — most "combi boiler problems" are install/design issues rather than unit faults. See install guide for the underlying requirements.
